How a 240-person Notion team installed the Shuhari Method across product, sales, and customer ops.

Engagement: 12-week cohort program, two on-site intensives at the Brooklyn dojo, weekly remote ritual coaching. Cohort composition: 240 Notion employees across product, GTM, and people ops, sponsored by the L&D partner and the COO's chief of staff.

The team arrived with a familiar pressure pattern — sprint cycles that compressed reflection, decision-making that defaulted to the loudest voice in the room, and a leadership bench that wanted a shared operating language without another offsite full of icebreakers. The brief from Notion's L&D partner was unusually precise: install a daily training ritual that survived the quarterly reset.

Over twelve weeks the cohort worked through the Shuhari Method in three movements — shu (follow the form), ha (break from the form), ri (transcend the form). Each participant kept a written ledger. Each manager committed to one specific behavioral shift and reported it back to their group every Friday.

The shift the L&D partner described, in her own words to our program lead, was qualitative rather than mechanical: meetings got shorter, decisions got attributed more cleanly, and the team's tolerance for ambiguity — a long-standing tension point during roadmap resets — increased enough that the next planning cycle finished a week ahead of schedule.

A four-week resilience intensive for the North American wholesale team.

A performance apparel company with a sales culture that runs hot. We built a four-week intensive for the wholesale team focused on recovery protocols between high-stakes buyer meetings — breathwork, written debrief rituals, and a shared vocabulary for naming energy levels in real time. The team lead reported a marked drop in the cost-of-recovery between back-to-back buyer days, and a wholesale team that began to coach each other into the rituals without prompting.

A leadership cohort of fourteen — founders and senior leaders across Shopify's ecosystem — gathered at the Kyoto dojo for a three-day off-site. Mornings on the floor, afternoons in structured reflection, evenings reserved for the conversations that don't fit into a working week. The participating founders reported a quieter, more decisive operating cadence in the quarter that followed, and several kept their written ledger in active use six months later.
